AI SDR vs. human SDR: where each one wins

AI SDR agents are good at speed, coverage and consistency; human SDRs are good at judgement, relationships and unusual conversations. The right design uses both. Where to draw the line.

An AI SDR is software that handles the repetitive parts of a sales development role — responding to inbound leads, qualifying against fixed criteria, booking meetings, running follow-up sequences — by chat, email or voice. It wins on speed and coverage: it answers at 2 am, it never forgets the day-7 follow-up, it treats the hundredth lead like the first. A human SDR wins wherever the conversation leaves the script: an unusual objection, a complex account, a relationship that needs building over months.

Where the agent should own the conversation

Inbound response outside working hours. Light qualification on well-defined criteria (company size, role, use case, timeline). Calendar booking against real availability. Scheduled follow-ups and no-show recovery. Answering the same twenty questions about pricing tiers and integrations. In each case the task is bounded, the criteria are written down, and speed matters more than nuance.

Where a human must own it

Enterprise accounts with many stakeholders. Conversations where the prospect is frustrated or comparing you to a named competitor. Anything involving custom pricing or a legal question. Relationship-led selling where trust is the product. The agent's job in these cases is to recognise the situation and hand off with a summary — not to try.

The design that works

Give the agent a narrow scope, a script your best rep would approve, explicit escalation triggers and a hard rule to say 'let me get a colleague' rather than guess. Log every conversation to the CRM with a summary and a confidence flag. Review a sample weekly. Widen the scope only when the review is boring. Teams that do this get the coverage of automation and keep the judgement where it belongs.

HeiSyn builds AI SDR and voice agents on OpenAI and Anthropic models with Vapi, Retell or Twilio for voice, always with the hand-off and the CRM logging designed in from the start.

Questions people ask next

Will prospects be annoyed to discover they spoke to an agent?
Only if it was hidden. An agent that says what it is, is useful and hands over cleanly is accepted the way a good receptionist is. The complaints come from agents that pretend, loop, or cannot escalate.
How do we know when to widen the agent's scope?
When the weekly review of escalations and ratings has been boring for a month — few surprises, high ratings, escalations that were correct. Add one capability at a time, test it against the evaluation set, and watch the next month's review.
Does an AI SDR replace hiring an SDR?
It replaces the parts of the role that are coverage and repetition, which for many small teams is the reason they were going to hire. It does not replace judgement, so the first human SDR hire often comes later and is a better job when it does.
