RevOps for a small team: the five automations to build before hiring anyone
You do not need a RevOps hire to get RevOps outcomes. The five systems — capture, routing, hygiene, follow-up, reporting — that give a team of ten the operations of a team of fifty.

Revenue operations at a large company is a department. At a small one it is whatever the founder does on Sunday night in a spreadsheet. The good news is that most of what a RevOps team provides — clean data, fair routing, consistent follow-up, believable numbers — can be built as automation once, for a team that cannot justify the hire. This is the order to build it in.
1. Capture everything into one place
Every enquiry, from every channel, into the CRM with its source. Every email and meeting logged automatically. Until this exists, nothing else can be measured, so it comes first even though it feels unglamorous.
2. Route with rules you can read
Who gets what, written as a short table, applied automatically, logged with a reason. Even a team of three needs this, because the alternative is the founder forwarding emails.
3. Keep the data clean on its own
Enrichment on creation, duplicate prevention, stage moves from events. The team should never be asked to 'update the CRM'; the CRM updates itself from what they do.
4. Follow up without remembering
Sequences for new leads, for quotes sent, for proposals not signed, for customers going quiet — each stopping the moment a reply arrives. Consistent follow-up is where small teams lose most, and it is entirely automatable.
5. One report, every Monday
Leads, meetings, proposals, wins, by source and by person, delivered to the team's channel automatically. When the report exists, the conversation on Monday changes from 'how are things going' to 'why is this number down'. That change is what RevOps is for, and it costs nothing to keep running once built.
Questions people ask next
- How long does it take to build these five?
- Two to four weeks for a first version of all five on a standard stack, delivered in the order listed so each one is useful before the next starts. Capture and routing are live within days; reporting is last because it depends on the others.
- Do we need a paid orchestrator for this?
- A self-hosted n8n on a small server costs almost nothing and handles all five for a small team; a cloud plan on Make or n8n is modest at this volume. The CRM subscription is usually the larger cost.
- What should the founder stop doing after these are built?
- Forwarding leads, reminding people to update the CRM, chasing follow-ups and assembling Monday's numbers. Those four tasks are where founder time goes, and none of them requires a founder once the systems exist.
